The moment you do, yourself, a job you gave to someone else is a sign of Danger. Taking the wheel is right in that condition and harmful in any other.

Owners usually spot danger in the numbers: a month that plunged, income that vanished. There is one more sign, and in a small business almost everyone misses it: the moment you discover that you are doing, yourself, a job you already gave to someone else.

## What Danger is

Danger is the second condition from the bottom of the seven, above Non-Existence and below Emergency. The source lists three situations in which it is normally assigned, and all three happen to small businesses.

Two are easy to see: a statistic that plunges very steeply, and an Emergency that has continued too long. The third is the one a small-business owner misses. The source describes a senior executive who suddenly finds himself wearing the hat of the head of the activity because it is in trouble. In a business of one person, or a few, that is the moment you do yourself what you gave to someone else.

It feels like helping out, and it is a diagnosis.

Danger is also a stage on the way up. According to the source, someone who applies the Non-Existence formula intelligently comes into a zone of bypass, which is a Danger condition, the next one above Non-Existence. If he does his job and applies the Danger formula, he comes through it.

## How it looks in a small business

Suppose an owner starts answering the phones himself, just for a week. The week runs four months. Or suppose someone takes the page layout back from a freelancer because it is quicker to do it alone. In both cases the reason sounds sensible, and in both cases it is the third sign, almost word for word.

This sign matters because it is personal. A number that plunges shows up in the report. A job that came back to you shows up in no report, which is why it is so easy to miss.

## Taking the wheel, and when

The Danger formula surprises many people. Its first step is **bypass**: grabbing a job that belongs to someone else and doing it yourself. In Danger that is right. When something is on fire, somebody has to take the wheel.

Bypass is only where the formula begins. Whoever stops after it is left carrying someone else's work. The formula continues past the bypass, and the steps that follow are what turn it into a solution and keep it from becoming a habit.

Suppose an owner bypasses, handles the crisis, and goes back to routine without changing anything. The same crisis comes back next season. Suppose the same owner writes three lines of procedure after the handling. The crisis does not come back.

In both versions he bypassed and dealt with the crisis. What decided the result was what he did after the fire went out.

## The trap

The first step has a catch: it feels good. When something is burning, grabbing everything yourself gives you an instant sense of control, which makes it easy to stay in that mode.

And here is the trap. According to the source, if you are in Normal or Emergency and start to bypass, you drop rapidly to Danger. The step that is right in Danger is the same step that creates Danger in every other condition.

Suppose an installer in an ordinary month starts doing his employee's work himself, because it is quicker. That is bypass, and bypass belongs to the Danger formula. He was not in Danger, and once he started bypassing he arrived there.

Suppose an owner bypasses her employee every time something is less than perfect. After six months the employee has stopped taking any initiative, and that becomes real Danger, one she created herself. Suppose she decides to bypass only when a number falls steeply, and not when something irritates her.

Treat bypass as an emergency tool. Anyone who bypasses constantly builds, with his own hands, the very condition the bypass was meant to solve.

## What the booklet has on this

In It Was a Slow Month, this chapter gives the full Danger formula, with all its steps in order, and two exercises: identify, and act.

A job that has come back to you is information. Before you settle into it, find out what it says about the condition of your business.
