If you also say “I do a million things”, and what someone else knows lives only in their head, you're not alone in this.

Where you are now

Could the problem be the role, not the person? It is not their failure, and it is not yours. It is what happens when a role was never written down.

And it costs you. When the roles aren't written down, you carry them yourself, and you find yourself doing a million things without knowing exactly what.

And every week spent only putting out fires produces more fires the following week. If you stay in coping, the demand to cope only grows.

Who's talking to you: Axel Jedlitschka

When I build a system, I open a new folder and start describing what my problem is, what end product I want, and what I want it to do. Along the way I learned that I can get by even if I end up alone, and have to market myself, sell my service and deliver it.

That's why I'm against “He'll pick it up as he goes”. Whoever receives a role from you needs to know what comes out of it at the end, not only what gets done in it. A product is what comes out, not what is done.

Axel Jedlitschka

What to demand

  • One sentence per role

Point at a role in your business and say, in one sentence, what comes in, what changes, and where it goes.

  • A product and a number

Write one sentence about what comes out of a role, and one number you count every week.

  • A problem that comes back

Take a recurring problem and re-diagnose it as a role that was never written, instead of a person who isn't right.

  • Hand over, don't send

Sit with a person and hand them a role in words, not in a file.

  • Your own role

Write your own role, the one role in the business that almost always stays unwritten.

There is a way

A job description lists what is done, and if what you wrote describes doing, it is not yet a product. What works is one page that defines what comes in, what comes out, and how you know it happened. In the booklet, this page is called a hat: you used to be able to tell someone's trade by what sat on their head.

  1. Three questions. What comes in? What changes? Where does it go?
  2. A product and a number. What comes out of the role at the end, in a state you can hand on, and one number you count every week.
  3. Half a page. The six fields, a line or two in each, in 20 minutes. Any page is better than no page.
  4. Hand over, then check. You hand it over out loud, not by email. Then you check: ask them to do something, and put a case that is not written down.

If whoever holds the role vanished tomorrow, could the next person reach the result from the page alone? If so, the page is done. If not, what is missing is exactly what needs adding.

The way, in one booklet

Questions?

How do I get the booklet?

You leave your details, and a thank-you page opens right away with a button to download the booklet as a PDF.

Is it really free?

Yes. No credit card, and no chapter is held back for payment.

I don't have time to read 58 pages.

You can start with one page: the role it would hurt most to lose if somebody didn't show up tomorrow morning. Three lines is enough: what comes out of it, for whom, and how you know it happened.

Will I get spam or phone calls?

Your details are used to send you the booklet and to follow up on it. Marketing messages are sent only if you ticked the consent box, and you can unsubscribe at any time. You can also ask to see, correct or delete your details.

A free booklet, so it must be an ad?

The booklet is complete, and no chapter in it is held back for payment. 55 anchors, checked in the original Hebrew edition, covering all ten chapters.

I have no time to write, I'm drowning in work.

Half a page, 20 minutes. There is no quiet moment in which you will write it: the quiet moment arrives because you wrote it.

I'm on my own in the business.

A one-person business needs this exactly as much as a ten-person business. The only difference is that all the roles sit on one head.

Where can I get help?
