You can understand what is going on in a business without looking at a single thing that happened in it. It is enough to write down what did not happen. The tool is called an absence list, and it works on one condition: you know what should be there in the first place.
The booklet itself says that if you take one chapter from it, this should be the one. It holds a complete diagnostic method built entirely out of what is missing.
Three lines about a place nobody saw
The source gives an example: an observation of a place in which the only things recorded are the ones that are missing. At 6 P.M., no smoke from the house chimneys. At 9 P.M., no lights. At dawn, no dogs.
From three lines you can tell that the place is deserted, without recording anything that did happen there.
What makes the example so strong is that no line in it describes an event. Each line describes something that should have been there and was not. Put the lines together and you get a clear conclusion about the whole place.
An ordinary report works in the other direction. It records what happened: what sold, what shipped, what was collected. As the booklet puts it, something never done leaves no mark and shows up in no report, and it annoys nobody. In an absence list it finally gets a line of its own.
The same method in your business
Suppose an owner writes down, over one week: no new enquiries, no repeat orders and no questions arriving through the website. Three absences add up to one diagnosis.
Or take a clinic owner who writes: no future appointments in the diary, no referrals, no new reviews. It is the same method in a different field.
In both cases nobody recorded a complaint, a mistake or a failure. The booklet describes the absence list as a diagnostic tool made entirely of what is not happening, and that is where its power comes from.
Why do you need a tool like this at all? According to the source, the missing thing is the most overlooked problem, because it is not there to directly attract attention. A complaint finds its way to you. An enquiry that never came leaves nothing behind that could reach you on its own, and writing it down gives it a place on the page.
The list turns what is silent into something you can see on a page.
With no picture of what should be there, there is nothing to subtract from
The source explains why the tool works, and why it cannot work without one thing: “The biggest 'omitted data' would be the whole scene.”
It goes on to say that someone unfamiliar with how the scene should look will later miss most of the problems in it.
So before you look for what is missing, you need to know what ought to be there. With no picture of a normal situation, there is nothing to subtract from, and every absence disappears into the noise.
The source comes back to this idea elsewhere. A bad situation, it says, is measured by the difference between the existing scene and an ideal scene. Without a picture of what should be there, you cannot even tell that you have a problem, let alone find what is missing.
Suppose an owner who had no idea how many weekly enquiries were normal for his business. A week with two enquiries and a week with nine looked identical to him. He had no normal week to compare against.
Now take the same owner after he wrote down, in numbers, what a normal week looks like. From then on every absence stands out at once, because he finally has something to measure against.
A ruler for your business
The booklet calls the ideal scene a ruler. Without knowing what is supposed to be there, you cannot see what is missing.
Once you measure, you find things. Suppose an installer who marks each week which items on his list did not happen. Every week a couple of things did not happen, and it is always the same ones.
Or take an owner who did the same and discovered that the thing that most often went undone was also the most profitable one.
An absence that repeats week after week is already a pattern, and sometimes it touches the most profitable part of the business. Without a list, it would have kept quiet.
The booklet gives this chapter a method for building such a list, three steps on one page, along with two short exercises, called write and list. The practice section at the end also has the ideal scene, the absence list and the weekly mark.
To understand what is going on in your business, add to the list of what happened a list of what did not, and see what it tells you.
